How to Justify the Cost of an AI Agent to Your Boss or Client
Convincing a decision maker requires numbers, not promises. This article gives you a method to calculate what an AI agent saves, compare that cost to manual work, and present an argument that no one can dismiss out of hand.
- Calculate the return on your own figures: measured real time, loaded hourly cost, subscription price
- Three types of value to present: time freed up, errors avoided, tasks finally completed
- A simple table with the calculation for the first month convinces better than a spectacular promise
You know an AI agent could save you time. But your boss wants numbers. Your client wants proof. And you don't want to promise miracles you can't deliver. What follows is a method to do the real calculations, without made-up statistics, without arranged testimonials. Just the logic that every decision maker understands.
IWhy vague arguments never convince
Saying that an AI agent saves time is not enough. A boss hears this sentence ten times a week, for software, training, reorganizations. What is missing is the link between the cost of the tool and the value of what it produces. Without this link, the discussion goes nowhere. The decision-maker files your request in the pile of non-priority expenses.
IIThe four-step method to calculate your return
- 1List candidate tasks
Take a sheet of paper and note the repetitive tasks that you or your team do each week. Invoice reminders, quote sending, email sorting, file updates. Focus on what comes up often and always follows the same pattern.
- 2Measure actual time
For one week, time it. No need for a complicated tool: note the start and end time. A tradesperson who follows up on unpaid invoices may discover they spend two hours a week on it, or eight hours a month.
- 3Calculate the hourly cost
Divide the monthly loaded salary by the number of hours worked. For an employee at 2,500 euros loaded over 151 hours, the hourly cost is approximately 16.50 euros. For a manager, estimate what one hour of your time is worth on a billable assignment.
- 4Compare to the cost of the agent
Multiply the time freed by the hourly cost. If the agent replaces five hours of work per month at 16.50 euros, it frees up 82.50 euros of value. Compare this amount to the price of the subscription you chose.
IIIA concrete example: recovering unpaid invoices
Let's take a five-person consulting firm. Each month, the accountant spends about five hours identifying overdue invoices, drafting reminders, sending them, then noting responses. Her loaded hourly cost is 18 euros. These five hours therefore represent 90 euros of work. With a reminder agent configured on the 99 euros excl. VAT per month plan, the firm automates this task. The agent identifies unpaid invoices in the file provided, drafts a personalized email for each client, sends it at a daily pace, and flags responses.
The raw calculation seems neutral: 90 euros of time freed up against 99 euros of subscription. But two elements are missing. First, the accountant can use those five hours for higher-value tasks, such as preparing a financing application. Second, the agent sends reminders without omission, without delay, without mood swings on a Friday evening. Unpaid invoices are handled earlier, cash flow improves.
IVThe three types of value to present
A solid argument does not rest on a single figure. It combines three types of value that the decision maker can verify.
The cost of human work replaced by the agent.
This is the simplest calculation: hours saved multiplied by hourly cost. It speaks to everyone, but it often underestimates reality because it does not account for interruptions or mental load.
The value of reliability count the errors avoided. A reminder email sent with the wrong amount, a forgotten quote, a customer response lost in the shuffle: each error has a cost, sometimes visible on an invoice, sometimes hidden in a degraded customer relationship. A well-configured agent applies the same rule each time, without fatigue.
The value of regularity measure what was not being done. Many small businesses know they should follow up on their pending quotes, but don't do it for lack of time. The agent does it. This value is harder to quantify, but it shows up in the order book a few months later.
VHow to present the calculation to a decision maker
A table is worth more than a long speech. Present three columns: the task, current time, current cost. Then a line for the planned subscription, and a line for the difference. Keep it simple: no three-dimensional graphics, no five-year projections. The decision-maker wants to see the calculation for the first month.
If the calculation is tight, as in the example above, add a sentence about the value of reliability and regularity. But don't inflate the numbers. A decision-maker prefers to hear that the return is modest but real, rather than a sales pitch they cannot verify.
VIWhen the return is not immediate
Some tasks do not free up enough time to justify a subscription on their own. A merchant who sends three follow-up emails per month will not gain much by automating this single task. The solution: combine multiple missions on the same account. With a 99 euros excl. VAT monthly subscription, you can have multiple agents working. One recovers unpaid invoices, another sends quotes, a third sorts incoming requests. The calculation is then done on the whole.
VIICommon objections and how to answer them
A manager may object that the tool will not perform as well as a human. The honest answer: for certain tasks, that is true. An agent does not replace a salesperson negotiating a major contract. But for a follow-up on an unpaid invoice of 150 euros, the quality of a well-written email sent on time is worth more than a perfect email never sent.
Another objection: setup time. With ABYS, the dry run allows you to test without sending anything. The first sends are validated by hand. The startup time is measured in tens of minutes, not days. And this time is invested only once.
Check what applies to you: the list remembers your answers on this device.
VIIIWhat you can promise, and what you cannot
You can promise that the agent will do the task at the planned pace, without omission, with the quality you validated during the dry run. You can promise that the cost is fixed and known in advance. You cannot promise increased revenue, nor a percentage of time saved that is identical for everyone. Each situation is different. That is precisely why the calculation must be done on your own figures, not on an invented average.
?Questions we're asked
How to calculate an employee's hourly cost?
Take the gross monthly salary, add employer contributions to get the loaded cost, then divide by the number of hours worked in the month. For full-time, count approximately 151 hours. This figure gives you the real cost of one hour of work for the company.
What to do if the calculation shows a negative return?
First check whether you can assign multiple tasks to the same subscription. If the return remains negative, the agent may not be suited to this specific task. Better to know before committing than to discover a useless tool after three months.
Can you test before paying for a subscription?
With ABYS, the dry run allows you to see what the agent would do without sending anything. You then validate the first sends by hand. This gives you a concrete idea of the result before you commit for the long term.
How to convince a skeptical boss about AI?
Avoid the word AI if possible. Talk about a tool that sends reminders on your behalf, or that prepares quotes. Show the calculation on a specific task, with your own figures. A skeptic distrusts promises, not arithmetic.
Does the time savings always justify the cost?
Not always. But time is only part of the value. Regularity, reliability, and reduced mental load also matter. A manager who no longer thinks about follow-ups every week frees up space for more important decisions.
Check the subscription plans to choose the one that matches your tasks.
